Led the redesign of an outdated content management flow into a clean, intuitive system tailored to the needs of our clients, which in return saved them a lot of time and generated us revenue more quickly.

The challenge
• The original CMS had a basic, form-heavy UI that was hard to navigate and didn’t help users visualize how their inputs affected their app. This was twice as hard for new users. • Uploading assets was a tedious, single-file process causing inefficiencies and frustration. • Since the content editing form was poorly organized and content upload time-consuming, support tickets kept coming in and new users required extensive onboarding - slowing time-to-value and delaying revenue. Target Users: Clients who own and manage their branded mobile apps via the CMS.
Research Plan
To guide the redesign, I conducted semi-structured interviews, a card sorting exercise and usability testing. These activities uncovered key pain points with the CMS, confirmed structure issues, and highlighted opportunities to streamline the asset upload process. The table below summarizes each method’s purpose and outcomes.
Key insights
After carrying out my research plan, I discovered the following key insights:
• Uploading assets was extremely time-consuming — for onboarding clients, preparing and uploading their initial content libraries could take up to 2–3 weeks, with most of that time spent on repetitive, single-file uploads.
• Users found the content editing page difficult to navigate — in card sorting, 87% of participants grouped fields by their location in the app (e.g., Player, Session Details), suggesting this structure would be far more intuitive than the existing layout.
• Visual feedback was highly valued — all of new users interviewed said a live preview would help them understand where each change appears, and all experienced users noted it would speed up their editing workflow.
Mapping the experience
After gathering the data, I went further with mapping out the major aspects that needed improvement.
The new flow enables drag & drop or multi-file selection, loads an instant preview of all assets, and offers optional in-line editing before saving. This redesign not only reduces upload time but also gives users more control and confidence when managing their content.
From blueprints to high-fidelity
After mapping the structure and flows, I moved into wireframing to explore layouts and interactions. These blueprints slowly evolved into high-fidelity designs aligned with our current design system.

Results & impact
The redesign transformed the two CMS (important!) flows from a form-heavy, inefficient tool into a more intuitive, streamlined system. Clients will now manage their apps with greater confidence and less support, while the business benefits from faster onboarding and earlier revenue recognition.
• 3/3 participants successfully completed a bulk upload without assistance.
• Average time per upload task dropped from ~5 minutes per file to under 5 minutes in bulk.
• Users described the new editing form structure as “much clearer” and the visual preview as “a game-changer for understanding where everything goes.”
All improvements are currently under development and I am working closely with the technical team for it to be live soon. Nonetheless, we expect the following results:
• Content clarity → Restructuring forms by in-app location (Player, Content Card, Session Details, etc.) is expected to improve client onboarding and reduce errors.
• Upload efficiency → Bulk asset upload is projected to reduce setup time from weeks to days, cutting upload time by ~60%.
• Visual feedback → The live app preview is anticipated to give new users confidence while helping experienced users make faster updates.
• Support load → Ticket volume related to CMS onboarding is expected to decrease significantly, freeing the support team for higher-value work.
• Business value → Faster onboarding is projected to shorten time-to-value and accelerate revenue. The visualizer also moves the platform closer to its no-code app development vision.
